The Business We Took On

Larkspur Botanicals was already the kind of business sophisticated buyers go looking for. $4.85M in trailing twelve-month revenue, $968,000 in EBITDA, 34% year-on-year growth, traffic spread across five channels, audited financials, and a full management team running day-to-day operations with the founder sitting in an advisory role only.

The customer side was just as strong, a 52% repeat purchase rate and a refund rate under 2%. Low customer concentration, low product concentration, genuinely transferable. This wasn't a business with problems.

Even so, two things were quietly capping what a buyer would pay. 88% of revenue came from the UK alone, and one product line didn't have a fully qualified backup supplier. Neither one was close to a dealbreaker. But at this level, buyers notice the details, and the details were worth closing.

What We Found

Almost all the revenue sat in one country. 88% of revenue came from the UK. That didn't take anything away from how well the business was performing, but it left buyers wondering about international resilience and how much room there was to grow beyond one market. Impact: –2 points on the Exit Readiness Score, roughly –0.10x on the EBITDA multiple.

One product line had no backup supplier. The supply chain risk was contained, not systemic, but a sophisticated buyer still wants to know product availability wouldn't be at risk if the primary supplier ran into trouble. Impact: –2 points, roughly –0.10x on the multiple.

Neither issue would have stopped a sale. Together, they were still worth $387,200, the gap between a $4,936,800 valuation and a $5,324,000 one.

What We Did

We strengthened international revenue. Not to move away from the UK, the goal was proving the brand had real demand and growth potential beyond its home market, so buyers could see international upside instead of geographic risk.

We qualified a secondary supplier. Onboarding a backup for the affected product line closed the last real supply chain question a buyer would have asked.

We sharpened how the business presented itself. With the fundamentals already strong, the focus shifted to making sure buyers saw the full picture clearly: audited financials, an independent management team, five-channel traffic, exceptional retention, minimal founder dependency, and real room to grow internationally and into retail. The goal was making sure buyers saw a premium opportunity with upside, not just a solid business.

The Result

Larkspur's Exit Readiness Score moved from 91 to 97, from Premium/Exit-Ready to Premium Optimized. Estimated value moved from $4,936,800 toward the $5,324,000 target, and the business ultimately sold for $5,000,000, capturing the majority of the $387,200 identified at the outset.

Nothing about this was a turnaround. It was two specific, well-defined fixes on top of a business that was already exceptional.

What This Confirmed

Even premium businesses can leave value on the table. Being ready to sell and being priced at your full potential aren't automatically the same thing. On a multi-million-dollar asset, even small improvements move real money.

Buyers scrutinize the details at this level. Geographic concentration and supplier redundancy weren't going to kill this deal, but leaving them unaddressed meant leaving a stronger negotiating position on the table.

Not every engagement is a turnaround. Sometimes the work isn't fixing what's broken, it's finding the last few things standing between a very good asset and its strongest possible price.

Conclusion

Larkspur Botanicals is proof that Exit Ecom isn't just for businesses with real problems to fix. It already had everything sophisticated buyers look for, audited financials, strong growth, diversified traffic, loyal customers, a management team that didn't need the founder in the room.

Closing two specific gaps, geographic concentration and supplier redundancy, moved the business from 91/100 to 97/100, from Premium/Exit-Ready to Premium Optimized, and it sold for $5,000,000. It never needed fixing. It just needed the last bit of polish that turns a strong asset into the strongest version of itself.
